Scaling fast across two cities - and many floors.

Guardian's India centre was scaling fast across Gurgaon and Chennai - new joiners every month, a workforce spread across floors, functions and two cities. Culture doesn't scale on its own. The risk was never talent; it was distance - people who shared a badge but not yet a sense of belonging.

Internal communications existed, but it behaved like a noticeboard - announcements people scrolled past. Viva Engage had reach but no rhythm. The moments that should have built community - national days, professional milestones, recognition - were passing as one-off posts.

There was no always-on thread tying colleagues to each other and to the Guardian story - channels had reach but no rhythm, and shared milestones passed as isolated posts rather than shared experiences.

Our Approach

Treat every moment as media.

We stopped thinking in announcements and started thinking in occasions. Instead of a feed of notices, we built an always-on engagement calendar - a steady cadence of moments that gave colleagues a reason to take part, not just read. Every campaign closed on one easy action: show up, snap, share.

The Outcome

Yes - because people showed up.

The gap was never activity - it was belonging. Colleagues shared a badge but not a shared rhythm. The engine closed exactly that gap.

By giving every moment one easy action and a public stage, the calendar turned a distributed workforce into a community that participated. People wished each other in their own languages, dressed up, snapped photos and took the quiz - and saw their colleagues do the same. Internal comms stopped performing like a noticeboard and started performing like a culture.

It didn't push people more content. It gave them a reason to show up - and somewhere to be seen.
